We begin with a discovery workshop with the owner and key team members. We discuss the business model, products and services, margins, customers, competition, seasonality and the goals for the next year: revenue, profit, new locations, new products or customer segments. We translate these into digital objectives, such as enquiries per month, online sales, qualified leads, repeat purchases or brand search. Next we assess the current state across the main areas. Website: speed, structure, content, mobile experience, conversion paths and technical health. Search: visibility, rankings, local presence and reviews. Paid media: campaigns, costs and tracking. Social, email and messaging: audience size, frequency and results. Data: analytics, CRM and reporting. Team and process: who handles leads, content and campaigns, and what tools they use. We use available data and short audits instead of a long project, and we rate each area on a simple scale with notes. We study the market too, including competitors’ sites, content and ads, to find gaps and expectations. We then identify the constraints and dependencies. For example, running more ads makes little sense if tracking is broken or the landing page is weak. Content planning depends on a clear site structure. Automation depends on a working CRM. We list these and sequence the work, usually in three phases. Phase one, the foundation, fixes measurement, core pages, conversion paths and listings. Phase two, the growth phase, adds or scales the best-fit channels and content, with automation. Phase three, the scale phase, expands what works, adds retention and referral programmes, and tests new opportunities. For each initiative we describe the objective, effort, cost range, owner, dependencies and success measure. We prioritise using impact, confidence and effort, and show what is deliberately delayed and why. We map the budget across phases, using the approach in marketing budget allocation, and the tools and team you need. We set milestones and review points, such as a month-three checkpoint, with rules about what we will change if targets are missed. Finally we deliver the roadmap as a visual timeline, a detailed plan document and a spreadsheet, and walk your team through it. Optionally we stay on as advisers or deliver parts of it ourselves; see sales funnel analysis for a diagnostic that often informs the plan. We cannot guarantee results, since markets and execution vary, but a sequenced plan reduces wasted spend and helps your team focus.
